When Should a Startup Hire AI Developers Instead of Traditional Developers?

Hi everyone,

With AI becoming a major part of modern software products, I’ve noticed many startups are starting to hire AI developers earlier in their development process rather than waiting until later stages.

I’m curious about how teams here approach this.

Questions for the community

At what stage should a company hire AI developers for a project?

Is it better to hire specialized AI engineers or train existing developers in AI tools?

What types of projects truly benefit from hiring AI developers early (automation, testing, recommendation systems, etc.)?

Are there specific AI frameworks or tools that teams should evaluate before hiring AI specialists?

Example scenarios

Some use cases I’m considering:

AI-powered test automation

Smart recommendation systems

Chatbots for customer support

AI-driven analytics dashboards

Would love to hear from developers and QA engineers who have worked with AI engineers or AI-based tools in real projects.

What worked well for your team, and what challenges did you face?

Thanks!

Good question I’ve seen a lot of startups struggle with this decision.

From my experience, it’s less about “when” and more about “why.”

:backhand_index_pointing_right: If AI is part of your core product value (like recommendations, intelligent automation, chatbots), then it makes sense to bring in AI developers early — even at the MVP stage.

:backhand_index_pointing_right: But if AI is more of an enhancement (like analytics, basic automation, or testing improvements), you can usually start with traditional developers using AI tools and bring in specialists later.
